The obvious answer was to not waste half a decade of premier studio time on live service boondoggles that were never going to work.
They don't need to be buying more studios, especially after Bungie. Plus there's barely anyone worthy to buy.
Deep dive gameplay showcases of these alongside a few surprise announcements sprinkled in would still make for a good showcase. Showcases are more than just reveals.

Quick question about this screenshot. Do you think Sony hired people to modify the original game and in-game camera so that this specific battle is shown in the daylight at that low of an angle? Or did they hire a bunch of artists to recreate a Bloodborne moment...but inaccurately put it in dayime?
Outside of a few exceptions, Sony 1st party really became boring and predictable.They’ll definitely have something bigger to show off their first party stuff

I agree with Saros, and maybe Intergalactic, but not Ghost of Yotei. Like you said, there is a balance here, and Ghost of Yotei could have been a simple logo reveal and that would have made people excited.It's a balance. Revealing a new IP isn't the same as revealing a continuation of an established IP. Showing new gameplay of a new IP on the other hand has immense value potentially.
Finding the right balance is how you put together a compelling showcase.
Right now Sony is completely out of touch with that balance. Showing Intergalactic at TGA was a huge mistake. Showing Ghost of Yotei at the end of a state of play was a mistake. Showing Saros at the end of a state of play was a mistake...

Saros had the reaction of "This is kind of cool I guess" and then other people having to remind them that "These are the Returnal devs" because that dev studio isn't well known enough yet. That means it's not a showstopper 'one more thing' game. It's the same way I felt about Sony using Monster Hunter Wilds as their 'one more thing' game during a State of Play last year. I'm sorry but Wilds is not a 'one more thing' title. Does that make it a bad game? Not by a long shot as it's one of Capcom's most beloved I.P., but it's not a 'crowd pop' type of game.
Intergalactic's problem is that it should have led with more gameplay at the end, especially since we have been dealing with only 1 TLOU sequel, 1 cancelled TLOU game, and 2 Uncharted games for the past decade. Naughty Dog's name has clout to it, but they needed to realize their fanbase was split 50/50 from their last game and it's been a long time since that game came out. The TGA reveal was the correct choice, but the trailer itself was the wrong choice.

They invested and paid a lot of money for a slice of Fromsoft's profit pie, a pie that would get substantially smaller if they forced them to make exclusives.I could see fromsoftware making another exclusive for them after sony's extra investment into kadokawa. They didn't invest and pay alot of money for nothing after all.
This is because they did the hype thing last generation and it led to people waiting years and years for a release date. They have adjusted to it this generation and aside from one or two titles, most of the revealed games have a release window within 2 years maximum.The problem is that not only did they show a small glimpse but how long ago they showed Ghost of Yotei, that it's supposed to come out this year, and we still haven't seen more from it. Like it's literally coming out within 10 months and we haven't seen gameplay. Sony might think that's a good strategy, but I disagree. If March is dedicated to Death Stranding and the next spring showcase is Borderlands 4, that means we probably don't see a gameplay reveal of Ghost of Yotei until May at the earliest. That's the 5th month... meaning it is going to release within 7 months at the most of actually seeing gameplay.
It's like suddenly Sony doesn't believe in hype anymore, despite the fact that it's been working for tv shows, movies, and games for decades...
The only thing I'd agree with you on is that they need to do a better drip feed of content, like Nintendo, but them showing off games months or a year before release is not a bad thing at all imo.It's like someone in charge doesn't know what the point of marketing is.

Looking back at this anniversary video, every other game showcased simply had gameplay shown as it was, regardless of how rough it looked.
When you think about this just a small amount, it just all just seems odd, and this is coming from someone who would be okay with Bloodborne remaster/remake/sequel never coming to light. I would like back at this 10 years from now thinking 'this moment was really weird'.
